Propuesta de mejora en los procesos de almacén para reducir costos operativos utilizando la metodología ABC en la empresa Plásticos Santo Domingo S.A.C.

Abstract

RESUMEN Este trabajo de tesis fue realizado con un objetivo general de reducir los costos operativos que se están generando en los procesos entrega de materia prima, búsqueda de materiales, elaboración de guías y facturas, Rotación de inventarios , actualización de stock de materiales y despacho de producto terminado en almacén de la empresa Plásticos Santo Domingo SAC. Se realizó un diagnostico actual del área de logística, seguidamente se elaboró una propuesta de mejora en los procesos de almacén y se realizó una evaluación económica de la propuesta para saber si es factible. Luego se hizo un estudio para localizar todos los problemas que afectan en los procesos de almacén mediante un diagrama de Ishikawa. Los resultados de dicho análisis fueron que existieron 17 problemas, posteriormente se elaboró una encuesta al personal involucrado del área de almacén, una vez tomado las encuestas se utilizó la herramienta de una matriz de priorización donde se tomó mayor atención a los puntajes más altos que resaltaron. Los problemas que tuvieron mayores puntajes según la encuesta que se realizó a cada personal fue: Requerimientos con errores al entregar materia prima , falta de codificación de artículos ,errores al generar facturas y guías ,alto obsolescencia de producto , fallas al entregar producto y existe producto terminado en espera por ser atendido a los clientes . Se va utilizar herramientas y metodologías que permitan la solución de los problemas, estas propuestas de mejora fueron: Implementación de un sistema software, creación formatos de requerimientos y liquidación , que solucionara los requerimientos erróneos al entregar mercadería al área de producción ,actualmente las entregas sin errores es 91% , con la propuesta será 100% , así mismo con el sistema software se solucionara también las productos que están en espera por atender a los clientes ,actualmente productos atendidos es 82% y con la propuesta será en 95%, La segunda herramienta que se propuso un Sistema Codificación, solucionando los problemas por falta de codificación de artículos, actualmente el 0% de artículo no tiene código y con la propuesta se llegara a codificar al 100% y en errores al generar facturas y guías, actualmente los facturas sin errores fueron de 90%, con la propuesta se llegó a 98%. Lo tercero fue proponer un plan de capacitación, esto solucionara entregas incorrectas de producto terminado, actualmente las entregas erróneas es de 53% y con la propuesta se llegara a 0%. Después se implementara la metodología de clasificación ABC solucionando los problemas por obsolescencia de producto, se sabrá que productos tienen mayor rotación y cuáles tienen menor rotación. La implementación de la propuesta será factible ya que se generara un ahorro total de 308230.18 soles e invertirá en la propuestas 104451.80 soles, disminuyendo la inversión quedaría un ahorro neto de 203778.38 soles al año, además las herramientas aplicadas en los procesos de almacén permitió una coordinación fácil de información y distribución de productos, disminuyendo errores en las actividades realizadas y teniendo los conocimiento para poder solucionar problemas.

ABSTRACT This thesis work was carried out with a general objective of reducing the operating costs that are being generated in the processes of raw material delivery, search of materials, preparation of guides and invoices, Inventory rotation, material stock update and product dispatch finished in warehouse of the company Plásticos Santo Domingo SAC. A current diagnosis of the logistics area was made, then a proposal was made to improve the warehouse processes and an economic evaluation of the proposal was made to know if it is feasible. Then a study was made to locate all the problems that affect the warehouse processes through an Ishikawa diagram. The results of this analysis were that there were 17 problems, then a survey was carried out to the staff involved in the warehouse area, once the surveys were taken, the tool of a prioritization matrix was used, where greater attention was paid to the highest scores that stood out. . The problems that had higher scores according to the survey that was done to each staff was: Requirements with errors when delivering raw material, lack of coding of articles, errors when generating invoices and guides, high product obsolescence, failure to deliver product and there is a product Finished waiting to be served to customers. We will use tools and methodologies that allow the solution of problems, these improvement proposals were: Implementation of a software system, creation of requirements and settlement formats, which will solve the erroneous requirements when delivering merchandise to the production area, currently deliveries without errors is 91%, with the proposal will be 100%, likewise with the software system will also solve the products that are waiting to serve customers, currently products served is 82% and with the proposal will be 95%, The second tool that was proposed an Coding System, solving the problems due to the lack of coding of articles, currently the 0% of the article has no code and with the proposal it will be 100% encoded and in errors when generating invoices and guides, currently the invoices no errors were 90%, with the proposal 98% was reached. The third was to propose a training plan, this will solve incorrect deliveries of finished product, currently the wrong deliveries is 53% and with the proposal will reach 0%.

After the ABC classification methodology will be solved solving the problems due to product obsolescence, we will know which products have more rotation and which have less rotation. The implementation of the proposal will be feasible since it will generate a total saving of 308230.18 soles and will invest in the proposals 104451.80 soles, decreasing the investment would be a net saving of 203778.38 soles per year, in addition the tools applied in the warehouse processes allowed a coordination easy information and product distribution, reducing errors in the activities carried out and having the knowledge to solve problems.
