Propuesta de mejora en el proceso de despacho del área de distribución, mediante herramientas lean manufacturing, en la empresa Duprée venta directa S. R. L., Lima 2017

Abstract

RESUMEN:

Actualmente la empresa Duprée Venta Directa SRL, presenta una importante necesidad de investigación que le permita mejorar el funcionamiento de su proceso de despacho del área de distribución, para poder llegar de manera eficiente a sus clientes finales (asesoras de venta). La empresa presenta situaciones que hacen que el desarrollo de los actividades diarias en el área de distribución se vean afectados, tales como acumulación de objetos y equipos innecesarios, malos hábitos de acumulación de desechos y desperdicio de tiempo en la búsqueda de herramientas y pedidos a despachar. La presencia de todas estas situaciones trae como consecuencia el atraso en el despacho de los pedidos a las diferentes zonas, los cuales tratan de ser cubiertos por horas extras excesivas y días de trabajo fuera del horario establecido, lo cual hace que la empresa incurra en alta rotación de personal y pago de horas adicionales. El objetivo general de esta investigación es de generar una propuesta de mejora basado en la implementación de herramientas que nos ofrece el Lean Manufacturing en el proceso de despacho de pedidos. Con dicha mejora se obtendrá un sistema de trabajo más ordenado y limpio, también nos permitirá identificar aquellas actividades que no agregan valor, de esta forma se puedan corregir mediante un plan de acción de mejora continua, estableciendo indicadores que nos permita controlar y se vea reflejado en el costo beneficio para la empresa. La metodología de estudio que se aplica para el desarrollo de la tesis se inicia con la observación de todo el proceso y trabajo de campo, tomando en cuenta la entrevista a las personas involucradas directamente con el proceso, iniciando con el diagnóstico de la situación actual, el cual permitió conocer aquellas actividades involucradas en todo el proceso y determinar los elementos críticos que generan demora en la operación de despacho. Luego, La metodología de estudio concluye con el manejo de las herramientas Lean Manufacturing a través de la metodología de las 5”S”, la cual nos permitirá mejorar la calidad y eficiencia del servicio que brinda el área de Distribución y, por consiguiente, realizar algunas propuestas para garantizar el óptimo funcionamiento del proceso. Con la clasificación de aquellos que no generan valor a los procesos de despacho, hace que el área cuenta con más espacio para poder realizar las otras actividades con facilidad tales como ubicación más accesible de paletas con pedidos que se están despachando según el calendario de operaciones. En lo que respecta al orden del proceso de despacho del área de distribución, el mismo que está relacionado a nuestro segundo objetivo específico, como ayuda visual para mejorar y mantener este objetivo pretendemos crear mapas visuales de todas aquellas áreas destinadas para cada actividad y que estén relacionados con el proceso, con todo este proceso ahorraremos tiempo y espacio donde inicialmente teníamos un 68% del total y se reduciría a un 34% en la fase inicial hasta llegar a un 15% posteriormente. En cuanto al indicador de la limpieza, relacionado al proceso de despacho del área de distribución, el mismo que está relacionado a nuestro tercer objetivo específico, A partir de ello debemos considerar la forma de tener limpia el espacio de trabajo, en este caso el área de distribución, realizándolo de manera diaria y haciendo un hábito de que sean antes, durante y después de la jornada diaria dándolo un tiempo de 5 minutos a cada auxiliar para realizar esta operación y de manera que se haga un hábito diaria, realizando un rol y control del cumplimiento de estas tareas de limpieza de los equipos, maquinarias y espacios utilizados por el área. Para mantener todas las condiciones anteriores (clasificar, ordenar y limpiar) cada uno de los auxiliares que pertenecen al área de distribución y participan directamente del proceso de despacho deben conocer cuáles son las responsabilidad sobre lo que tienen que hacer en cada una de las etapas, es decir saber cómo, donde y cuando hacerlo, y para ello utilizaremos diagramas visuales y check list dando a cada uno de los trabajadores sus responsabilidades. Es de vital importancia que los auxiliares de despacho lleven adecuadamente este plan hasta convertirlo en estándar para la empresa y empezar a fomentar con ellos mismo hacia las demás área de la compañía. Currently, Duprée Venta Directa SRL, presents an important research need that allows it to improve the operation of its distribution area, in order to efficiently reach its final customers (sales advisers). The company presents situations that cause the development of daily activities in the area of distribution to be affected, such as accumulation of unnecessary objects and equipment, bad habits of accumulation of waste and waste of time in the search of tools and orders to dispatch. The presence of all these situations results in the delay in the dispatch of orders to the different areas, which try to be covered by excessive overtime and days of work outside the established time, which causes the company to incur high Rotation of staff and payment of additional hours. The general objective of this research is to generate a proposal of improvement based on the implementation of tools that Lean Manufacturing offers us in the process of ordering. With this improvement we will obtain a more orderly and clean work system, it will also allow us to identify those activities that do not add value, so that they can be corrected through a continuous improvement action plan, establishing indicators that allow us to control and be reflected In the cost benefit for the company. The methodology of study that is applied for the development of the thesis begins with the observation of the whole process and field work, taking into account the interview to the people directly involved with the process, starting with the diagnosis of the current situation, Which allowed to know those activities involved in the whole process and to determine the critical elements that generate delay in the dispatch operation. Then, the study methodology concludes with the management of Lean Manufacturing tools through the methodology of the 5 "S", which will allow us to improve the quality and efficiency of the service provided by the Distribution area and, therefore, to perform Some proposals to ensure the optimal operation of the process. With the classification of those that do not generate value to the processes of dispatch, it makes the area have more space to be able to perform other activities with ease such as more accessible location of pallets with orders that are being despatched according to the schedule of operations. Regarding the order of the distribution area, the same that is related to our second specific objective, as a visual aid to improve and maintain this objective, we intend to create visual maps of all those areas destined for each activity and that are Related to the process, with this process we will save time and space where we initially had 68% of the total and would be reduced to 34% in the initial phase until reaching 15% later. As for the cleanliness indicator, related to the process of dispatching the distribution area, the same that is related to our third specific objective, From this we must consider how to have clean the workspace, in this case the area Of distribution, doing it daily and making a habit of being before, during and after the daily day giving a time of 5 minutes to each auxiliary to perform this operation and so that a daily habit is done, performing a role and Control of the accomplishment of these tasks of cleaning of the equipment, machinery and spaces used by the area. In order to maintain all the above conditions (classify, sort and clean) each of the auxiliaries that belong to the distribution area and participate directly in the dispatch process must know what the responsibility is for what they have to do in each of the stages, Ie knowing how, where and when to do it, and for this we will use visual diagrams and check list giving each of the workers their responsibilities. It is vitally important that dispatch aides properly carry this plan into a standard for the company and begin to encourage them to the other areas of the company.
